Where AI Gets Real Estate Wrong

Let me say the quiet part out loud: I use AI. Most agents do now. It helps me draft copy, think through strategy, and research markets faster than I could on my own. That's not a confession. It's context.

But here's what I've noticed, both from watching clients use it and from stress-testing it myself. AI is remarkably confident. It gives you an answer that feels complete, reasoned, and authoritative. And in real estate, that confidence is where things go sideways.

A real estate transaction is not a research project. It's a negotiation between human beings, shaped by timing, emotion, local knowledge, and a thousand variables that never show up in a dataset. AI can model the surface of that. It cannot navigate the depth of it.

Here are the specific moments where I've watched it fail, and why it matters for anyone buying or selling in this market.

It can't read the room on pricing

Zestimates and AI-generated valuations are built on closed sales data. They look backward. What they can't see is that three other buyers toured your neighbor's house last weekend and one of them is now actively looking at yours. They can't factor in that inventory in your price range just dropped, or that a comparable property sat for 60 days because of a problematic floor plan that yours doesn't share.

WHAT AI SAYS

"Based on recent comps, estimated value is $1.2M to $1.35M."

That range is real. But it doesn't tell you whether to list at $1.275M to create urgency, or at $1.349M to anchor high and negotiate down. That's a strategic decision, and it requires someone who was in those houses, knows those buyers, and can read where sentiment is right now.

It cannot hold a negotiation together

Negotiation is not a logic problem. If it were, every deal would close cleanly. Instead, deals fall apart at 10 pm because one party felt disrespected, or a lender got slow, or an inspection surfaced something that technically isn't a dealbreaker but emotionally became one.

AI will give you a textbook counter offer. Objective. Logical. Properly structured. And sometimes that is exactly the wrong move. Sometimes you need to hold firm quietly. Sometimes you need to let the other side feel like they won something. Sometimes you need to make a phone call instead of sending a document.

WHAT AI SAYS

"Consider countering at $1.29M with a 30-day close and standard contingencies."

What AI doesn't know: the buyer's agent told me privately their client is relocating in six weeks and already gave notice on their lease. That changes everything about how we respond.

Negotiation is poker. It can only be read, not modeled.

It doesn't know your specific neighborhood

I work in Boulder County. Parts of it are hyper-local in ways that don't translate to data. The difference between two houses three blocks apart can be significant, not because of square footage or lot size, but because of trail access, HOA culture, school district boundaries that cut unexpectedly, or a road that gets noisy on weekends. None of that lives in the dataset AI is drawing from.

When a buyer asks me whether a property on Flagstaff Road is worth the price premium over something at a lower elevation, I'm not consulting a spreadsheet. I'm drawing on years of conversations, showings, and watching what actually closes versus what sits.

It tells both sides what they want to hear

This one is particularly important and I don't think it gets enough attention. Sellers run an offer through AI and ask if they can get more. AI says yes, here's how. Buyers run the same listing through AI and ask how low they can go. AI says this, here's your leverage. Both sides walk away feeling validated, and then they meet in a negotiation where everyone thinks they have the upper hand.

A good agent is not there to tell you what you want to hear. My job is to tell you what's true, even when it's inconvenient, and then build a strategy around that reality.

It cannot advise on what you actually want

This one is quieter but maybe the most important. Buying or selling a home is rarely just a financial transaction. There's a life decision underneath it. A divorce, a job change, a growing family, a parent who needs to be closer. AI can run the numbers on whether it makes financial sense to sell now or wait. It cannot help you figure out what you actually need from this move, or whether this particular house fits the life you're building.

That takes a conversation. A real one.

None of this means AI isn't useful. I use it to prepare, to pressure-test my own thinking, and to make sure I've considered angles I might have missed. But I use it the same way a surgeon might use diagnostic software: as one input, not as the decision.

The clients who navigate transactions well are the ones who use every tool available and know which ones to trust at which moment. AI is fast, available at 2 am, and endlessly patient. It is not accountable. It does not have a license on the line. And it has never had to hold a deal together when everything was about to fall apart.
